OKR in practice: a guide for small teams
OKR isn't just for Google. I mean — it works at Google. But it works at your 5-person company too. And better than you'd expect.
The advantage of a small team is that alignment is immediate. You don't need cascading across departments, company-wide meetings to communicate priorities, or $500/month software. You need a half-hour conversation and the discipline to follow through on what you agreed.
How to build your first OKR in 30 minutes:
Step 1 — Define ONE objective for the quarter.
Not five. One. What single thing, if it happens in the next 90 days, would most change the situation of your business?
Good: "Make the consulting service profitable and predictable."
Bad: "Improve the company." (Too vague. Doesn't point anywhere.)
Step 2 — Create 2 to 3 Key Results.
Numbers that, if achieved, mean the objective was reached.
- KR1: Increase consulting MRR from $8,000 to $20,000
- KR2: Reduce consulting client churn from 15% to 5%
- KR3: Reach a 30% net margin on the service
Each Key Result has a starting number (where you are) and a target number (where you want to be). Without a number, it's not a Key Result — it's a wish.
Step 3 — Weekly check-in of 15 minutes.
Every week, 3 questions: Where are we on the KRs? What got stuck? What do we do this week?
It can be Monday morning. It can be over coffee. The format doesn't matter. Consistency does.
Step 4 — Review at the end of the cycle.
90 days later, look at the numbers. KR1 went from $8k to $16k? You hit 67%. KR2 went from 15% to 7%? You hit 80%. KR3 landed at 25%? You hit 83%.

The mistakes that kill OKR in small teams:
- Creating OKR and skipping the check-in. It's the same as setting a GPS destination and closing the app.
- Confusing KR with tasks. "Create a landing page" is a task. "Generate 200 qualified leads" is a Key Result.
- Changing the objective every week. OKR is quarterly. If it changes constantly, it loses its main purpose: sustained focus.
